SEO is the easiest service in this industry to sell badly. The work is invisible, results take months, and the reporting can be arranged to look impressive no matter what happened.

That combination has produced a generation of Indian business owners who tried SEO once, paid for a year, and concluded it does not work. Usually what did not work was the retainer they bought.

Here is what the market actually charges and what should be inside each tier. Market ranges, not our rate card, USD approximate.

In short

  • Retainers under INR 20,000 a month rarely buy enough hours for real work.
  • Local businesses generally need INR 25,000 to 50,000 a month; competitive categories more.
  • Real SEO leaves visible evidence on your website every month. Ask for the list of changes.
  • If a monthly commitment is not realistic, buy a one-off audit instead.

INR 8,000 to 20,000 per Month (USD 95 to 240): The Danger Zone

At this price, one person is handling many clients, or the work is largely automated. You typically get a monthly report, some directory submissions, a few backlinks of questionable quality and perhaps a blog post.

The economics make real work impossible. A single technical audit takes longer than the hours this budget buys. Some providers at this level use tactics that actively damage your site.

If this is your entire budget, you are better off spending it on a single one-off audit and implementing the fixes yourself.

INR 25,000 to 50,000 per Month (USD 300 to 600): Local and Small Business SEO

Workable for a local business competing in one city or a small set of service areas. At this level you should expect:

  • Technical fixes on your existing website
  • Google Business Profile optimisation and local citations
  • Two to four pieces of content or page improvements each month
  • Some link building, modest in volume
  • Monthly reporting on rankings, traffic and enquiries

INR 50,000 to 1,25,000 per Month (USD 600 to 1,500): Competitive and Multi-Location

Appropriate for businesses competing nationally, serving several cities, or operating in categories where search results are crowded. Expect a larger content programme, deeper technical work, digital PR or outreach for links, conversion tracking, and a senior person actually directing strategy rather than a junior working from a checklist.

INR 1,50,000 and Above (USD 1,800+): Enterprise and Ecommerce

Large catalogues, complex technical environments, international targeting and dedicated teams. Necessary for big ecommerce operations, marketplaces and organisations with thousands of pages.

INR 1,50,000+

What Should Be in Every Retainer

  • Technical monitoring and fixes, not just recommendations emailed to you
  • Content production or improvement, with a plan behind it
  • On-page optimisation of existing pages
  • Authority building through relevant, safe methods
  • Reporting that includes enquiries, not only rankings and traffic
  • Access to your own accounts, always in your name

How to Spot a Retainer That Is Doing Nothing

Reports full of vanity metrics

Impressions and keyword counts rise almost automatically as a site ages. Ask for clicks, calls and form submissions from organic search.

Ranking reports for terms nobody searches

Ranking first for your own company name, or for a phrase with no search volume, proves nothing. Ask which of the tracked terms a customer would realistically type.

No visible changes on the website

If three months have passed and nothing on the site has changed, no new pages, no rewritten content, no technical fixes, then nothing has happened. This is the clearest signal of all.

Backlink reports full of directories

Hundreds of links from unrelated directories in a month is not authority building. It is the cheapest thing to automate.

No access to your own data

Search Console and analytics should be in your name, with the agency added as a user. Any resistance to this is a serious warning.

One-Off Alternatives to a Retainer

If a monthly commitment is not realistic yet, two options often deliver better value:

  • A technical and content audit: INR 15,000 to 75,000 (USD 180 to 900) depending on site size, with a prioritised list of fixes you can implement or hand to a developer.
  • A one-time optimisation project: a fixed-scope engagement to fix technical issues, restructure key pages and set up tracking, without an ongoing commitment.

Both are honest ways to start. Any agency that refuses to sell anything except a twelve-month retainer is protecting its revenue model, not your outcome.

Judging Value Rather Than Price

The cheapest useful comparison is not between two agency quotes, it is between SEO and what you already spend on paid ads. If Google Ads is costing you INR 60,000 a month and producing a steady flow of leads, an SEO retainer at half that which gradually reduces your dependence on ads is straightforward to justify. If you have never run ads and have no idea what a lead is worth, that is the first thing to work out, before signing anything.

Also ask what happens when the retainer ends. Good SEO leaves assets behind: pages that rank, content that keeps attracting visitors, technical fixes that stay fixed. Work built on rented tactics disappears the month you stop paying. That difference matters more than the monthly number.

What Your Budget Buys in Hours

A useful way to judge any SEO quote is to convert it into hours. Competent SEO work in India costs somewhere between INR 800 and 2,500 per hour depending on seniority. A retainer of INR 15,000 a month therefore buys somewhere between six and eighteen hours, and that includes reporting, communication and account management.

Six hours is not enough to audit a site, write content, fix technical issues and build authority. Once you see the number in hours, the economics of cheap retainers become obvious, and so does the reason they rely on automation.

Apply the same test at the top end. If someone quotes INR 2,00,000 a month, ask what that buys in people and hours, and who those people are. Large numbers deserve the same scrutiny as small ones.

How Long Before It Pays

For most Indian businesses in moderately competitive categories, expect early movement in three to four months and meaningful enquiry growth between six and twelve. Anyone promising first-page rankings in thirty days is either targeting terms nobody searches or planning something that will cost you later.

The useful question is not what SEO costs per month, but what a single new customer is worth to you. If one new client covers three months of the retainer, the maths is usually straightforward. If it would take two years of clients to break even, spend the money somewhere else.

Frequently Asked Questions

Is a cheap SEO package ever worth trying?

Rarely as an ongoing retainer, because the hours do not exist to do real work. A one-off audit at a similar price usually delivers more value, since you keep the findings even if you implement them slowly.

Should SEO be paid monthly or per project?

Ongoing competitive work suits a retainer. Fixing a specific problem, such as a site that is technically broken or not indexed, suits a fixed-scope project.

How do I know the agency is actually working?

Ask for a list of changes made to your website each month, not only a metrics report. Real SEO leaves visible evidence on the site.

Can I do SEO myself?

Basic on-page work, Google Business Profile optimisation and content writing are all learnable. Technical fixes and competitive link building usually need experience or a developer.

Does SEO still work now that AI answers appear in search?

The channel has changed, not disappeared. Well-structured, genuinely useful pages are what AI answers draw from, so the fundamentals of clear structure and real expertise matter more rather than less.

What contract length is reasonable?

Six months is a fair minimum for meaningful work, with a clear exit clause. Twelve-month lock-ins with no break clause favour the agency.
