Corporate branding services for growing businesses, by PIXELS TRAIL

This decision is usually made on price, and price is the part most people calculate wrongly.

Here is what each option actually costs in India, what you get, and the stage of business each one suits.

In short

  • Count the design work you produced last year. The volume decides the answer, not the hourly rates.
  • An in-house designer costs roughly 40% more than the salary once software, equipment and statutory costs are added.
  • Most mid-sized companies end up with a hybrid: internal production, external brand system.
  • A few projects a year means freelancer or agency. Daily output means hiring.

The Freelancer

Typical cost: INR 500 to 3,000 per hour, or INR 15,000 to 1,00,000 per project (USD 180 to 1,200).

A good freelancer gives you direct access to the person doing the work, low overheads and flexibility. For a defined piece of work such as a brochure, a set of social creatives or a single logo, this is often the most efficient choice available.

The risks are structural rather than personal. One person cannot cover strategy, design, print production and web development equally well. Availability is unpredictable, since a larger client can displace you. Continuity is fragile, because if they change careers or become unreachable, your source files may go with them. And nobody reviews their work, so the output is as good as their judgement on that particular day.

Best for: single deliverables, ongoing small volumes of familiar work, businesses with someone internally who can brief and review properly.

The Agency or Studio

Typical cost: INR 75,000 to 3,50,000 per project for identity work (USD 900 to 4,200), or INR 25,000 to 1,50,000 per month on retainer.

You are buying a team, a process and accountability. Several skills sit under one roof, work is reviewed before it reaches you, deadlines are contractual, and someone is responsible when a file is wrong at the printer at 9pm.

You pay for that structure. Agencies carry overheads, and a small job costs more through an agency than through a freelancer. Larger agencies also assign senior people to larger accounts, so a small client can end up with juniors, which is why asking who does the work matters.

Best for: projects that span strategy, design and digital, work with real deadlines, and businesses without internal design management.

The In-House Designer

Typical cost: INR 3,00,000 to 9,00,000 per year in salary for a mid-level designer in Delhi NCR (USD 3,600 to 10,800), plus the costs nobody counts.

Those costs are: software licences at INR 40,000 to 80,000 a year, hardware at INR 80,000 to 2,00,000 every three or four years, recruitment fees, statutory contributions, leave cover and management time. Realistically, a designer on a stated salary of INR 5,00,000 costs closer to INR 7,00,000 all in.

What you get is availability and context. Someone who knows your products, sits in your meetings, turns things around in an hour and gets better at your business every month. For companies producing design daily, that is unbeatable value.

What you do not get is range. One designer is strong in some areas and weak in others. They have nobody to learn from internally, which is why in-house designers often stagnate or leave within two years. And when they are on leave, output stops.

Best for: businesses producing design work most days, such as retailers, media companies, large manufacturers and institutes with constant campaign and catalogue needs.

Freelancer Agency or studio In-house
Typical cost INR 15,000 to 1,00,000 per project INR 25,000 to 1,50,000 per month on retainer INR 3,00,000 to 9,00,000 per year, plus overheads
Strength Direct access, low cost Range of skills, accountability Availability and context
Weakness Availability and continuity Costs more for small jobs Narrow range, no cover
Best for Defined single deliverables Projects spanning strategy, design and digital Businesses producing design daily

The Honest Comparison

The question is not which is best, it is how much design your business actually consumes in a year.

  • A few projects a year: freelancer or agency, project by project. Hiring would be waste.
  • Regular monthly work, one or two items a week: agency retainer. It is cheaper than a salary and gives you more skills than one person has.
  • Daily design output: in-house designer, often supported by an agency for the work they cannot cover, such as identity, print production or web.
  • Daily output plus complex projects: in-house team with an external partner for specialist work.

The Hybrid Most Mid-Sized Companies End Up With

In practice the arrangement that works best for many Indian SMEs is one internal person handling day-to-day production, with an external studio owning the brand system and the higher-stakes work.

The internal person keeps things moving and understands the business. The studio sets the rules, handles identity, print production and web, and provides cover when the internal designer is unavailable. Each does what they are structurally good at.

The arrangement fails when nobody owns the brand system. If the internal designer is left to reinvent layouts each time with no guidelines, consistency erodes exactly as it would with three different vendors.

Questions Worth Asking Yourself

  • How many design items did we produce last year? Count them honestly.
  • How much of that was repetitive production versus new thinking?
  • Who briefs and reviews the work internally? If nobody can, a freelancer will struggle.
  • What happens when the person is unavailable for two weeks?
  • Do we need range, or depth in one area?

What Each Option Costs Over Three Years

Comparing a one-off project fee with a monthly salary is what leads founders astray, so it helps to look at a three-year horizon for a business producing a steady but moderate volume of design work.

An in-house mid-level designer at INR 5,00,000 a year costs roughly INR 21,00,000 over three years once software, equipment, statutory costs and recruitment are included. An agency retainer at INR 40,000 a month costs INR 14,40,000 over the same period and covers several skills rather than one. A freelancer used for perhaps eight projects a year at INR 40,000 each comes to around INR 9,60,000, with no cover for holidays, emergencies or specialist work.

None of these numbers is the right answer on its own. The point is that the ranking changes completely depending on how much work you actually produce, which is why counting the work matters more than comparing the headline rates.

One Warning About Cost Comparisons

Founders often compare a designer’s monthly salary against an agency retainer and conclude the salary is cheaper. Add the true employment cost, the software, the equipment, the recruitment and the management time, then divide by the actual volume of usable work produced. The comparison usually looks different.

Equally, agencies are not automatically better value. If you are paying a retainer for work one competent person could handle in ten hours a week, you are subsidising structure you do not need.

Count the work first. The right answer follows from the volume, not from the preference.

Frequently Asked Questions

Is a retainer better than paying per project?

If you need work most months, a retainer is usually cheaper per item and gives you priority in the schedule. For occasional projects, paying per project avoids paying for capacity you do not use.

What if our freelancer disappears mid-project?

This is the main structural risk. Protect yourself by agreeing milestones, taking delivery of source files at each stage, and keeping your own copies rather than relying on their drive.

Can an agency work alongside our in-house designer?

Yes, and it is a common arrangement. The usual split is that the agency owns the brand system and specialist work while the internal designer handles daily production.

How do we know if we are ready to hire in-house?

Count the items produced in the last year and the hours they took. If that adds up to more than half a full-time role consistently, hiring starts to make sense.

Do agencies work with clients outside their city?

Routinely. Most design work is delivered remotely now, with in-person time reserved for workshops or production supervision where it genuinely adds value.
